Room 04 · Implementation & Optimization

A report on a shelf helps no one. This is where the change gets built.

Room 04 turns findings into systems your team actually uses, then measures whether they held. It follows any diagnostic, ours or someone else's, and it comes in two forms: a scoped project with a defined end, or the ongoing Run the Room partnership.

Scoped implementation projects

Sized by how much of the roadmap we build together.

Focused

One to two workstreams

One clear problem, one system to fix it. A handoff that keeps dropping, a meeting rhythm that produces no decisions, a role nobody can describe.

Standard

Three to five workstreams

The usual follow-on to a diagnostic. The handful of structural changes that together account for most of the recurring pain.

Comprehensive

The full roadmap

Everything the diagnostic surfaced, sequenced so the organization can absorb it without stalling the business that has to keep running.

How we measure

Three questions, at 30, 60, and 90 days.

Without a baseline captured before anything changed, nobody can prove anything was solved. So we capture it first, agree on three to five metrics in writing, and report the same numbers every time.

MilestoneFocusThe question
Day 30AdoptionAre people actually using the new system?
Day 60BehaviorHas behavior changed, or just the documentation?
Day 90OutcomeDid we solve the problem?
Operational

Cycle time, handoff delays, rework rate, escalations to leadership, meeting load, on-time delivery, decision latency.

Culture & people

Role clarity, perception gap, voluntary turnover, internal referral rate, information flow, psychological safety.

Leadership

Where the leader's hours go, delegation rate, repeat problems per quarter, avoided conversations.

Built with the team, not for it

The people who have to live in the system help build it.

A system designed in a conference room and handed down is a system that gets worked around by week three. We build with the frontline and the managers who run the work, because they know where it breaks and they are the ones who decide whether it holds.

That is also why vision starts at the bottom. When the people doing the work can see how their piece connects to the whole, the change stops needing you to enforce it.

Where Room 04 stops
  • We recommend technology and automation opportunities. We do not select vendors, configure systems, or migrate data.
  • We build the system for the work. We do not perform the work.
  • Findings that suggest a personnel action go to you. You decide and act.
Next step

Already have findings? Let's talk about what to build first.

Whether they came from our diagnostic or somebody else's, a 30-minute call will tell us whether a scoped project or the ongoing partnership is the right shape.
