Ashley Bourgeois is the founder of Run the Rooms and a seasoned operations leader who knows how to turn an ambitious vision into work that people can actually execute.
During her 13-year career at Pacific Gas and Electric Company, one of the nation’s largest and most complex utilities, Ashley operated in environments where clarity, accountability, and execution were not optional. She managed a $22 million budget and led employees across contracts, finance, resource planning, onboarding, and offboarding.
After helping develop and establish one department, Ashley became someone leadership trusted to step into struggling departments and help turn them around. She identified operational breakdowns, created structure, clarified ownership, rebuilt workflows, strengthened accountability, and developed the reporting and tracking systems used across the organization.
Her systems gave leaders greater visibility into financial performance, operational progress, emerging trends, and organizational risk. She built dashboards, forecasting models, trackers, and executive reports that helped leadership understand what was actually happening in the work—not simply what they believed was happening.
Ashley’s work also included supporting regulatory audits involving the California Public Utilities Commission. Following California’s devastating wildfires, she contributed to critical wildfire-mitigation efforts spanning substations, transmission, and distribution.
In that environment, the strategy created in a conference room had to match the work happening in the field—every day. There was no room for unclear ownership, broken handoffs, disconnected reporting, or the operational gaps many organizations quietly learn to tolerate.
That experience sharpened what has become Ashley’s greatest gift: seeing beneath the surface of an organization.
She has a rare ability to recognize patterns before others do, identify the real problem behind the visible problem, and translate complicated systems into clear, actionable solutions. She understands both the operational and human sides of a business because even the strongest strategy will fail if the people responsible for carrying it out lack clarity, trust, support, or accountability.
Ashley founded Run the Rooms on a straightforward belief:
Vision does not come to life only at the top of an organization. It comes to life throughout the organization—in the hands of the people doing the work.
The distance between how leadership believes work gets done and how it actually gets done is where organizations lose their time, their money, and ultimately, their people.
Ashley helps leaders close that distance.
Through operational analysis, culture assessment, and leadership mentorship, she helps organizations uncover hidden gaps, strengthen communication, clarify roles and ownership, improve workflows, and build systems that do not depend on constant intervention from the person at the top.
This is not surface-level consulting.
Ashley enters the rooms where decisions are made, follows those decisions into the rooms where the work is carried out, and identifies exactly where the vision, communication, process, or accountability begins to break down.

Four protocols protect the work. We put them in the contract.
Confidentiality
Employees hear the promise out loud before every interview. Themes and patterns reach leadership, never names. No finding is broken out for a group smaller than five. Three stated exceptions: harassment, illegal activity, and a safety risk to someone.
Leadership as root cause
Pre-framed at signing so it is never an ambush. Delivered privately first, always. Behavior described, not character judged. The chain of evidence shown. Never delivered without a path forward.
Scope
Operations, culture, and leadership. Not HR, not legal, not software implementation, not staffing. Work outside the documented scope gets a written change order before it begins.
Escalation
Harassment, discrimination, illegal activity, and safety risks are brought forward regardless of confidentiality. The employee is told first. The escalation path is set at kickoff and works even when the allegation involves the sponsor.
We will not falsify or bury a finding. If a client asks us to remove a true finding, we offer to reframe it. If they need it to disappear, we deliver the engagement without that section, explain why in writing, and do not renew.
What Run the Rooms does not do.
You will ask for some of these. We would rather you know now.
Not an HR function
No workplace investigations, terminations, discipline, hiring, or compensation design. Findings that suggest a personnel action go to you.
Not legal, financial, or compliance advice
No employment law guidance, regulatory certification, accounting, audit, or contract review.
Not a software or systems implementation firm
We recommend technology and automation opportunities and help you scope the work and evaluate partners. We do not select vendors, configure systems, or migrate data.
Not a staffing solution
We do not backfill a vacant role or hold direct reports unless it is explicitly written into a Run the Room engagement. We build the system for the work. We do not perform it.
Not training or group facilitation
Leadership development is delivered one-to-one. No cohorts, workshops, retreats, or speaking for hire. Those requests get referred out.
We decline more often than you would expect.
Every one of these is a real engagement failure waiting to happen. Saying no protects the work, and it protects you from paying for a report that changes nothing.
- You want validation, not findings. If the problem is described as entirely your people, and the question about leadership's contribution lands badly, we are not the right fit.
- Employees cannot speak freely. If you need to sit in on interviews, pre-select who we talk to, or review notes, Room 02 cannot be delivered.
- Active litigation, investigation, or a merger. Interview notes become discoverable and people will not speak honestly. Wait until it resolves.
- The decision is already made. If an assessment is meant to support a restructure that is already planned, we are being hired as cover.
- No capacity to act on the findings. A diagnostic with no budget or bandwidth behind it is a report on a shelf.
